The challenge
A Tier 1 UK telecoms operator needed to understand and improve the analytics capabilities of their Developer Marketplace Portal (DMP). The existing stack — spanning Apigee X, Tealium, Salesforce Ignite, and Adobe Analytics — had grown organically without a coherent data strategy.
There was no unified view of developer behaviour, no clear KPI framework, and no roadmap for moving from fragmented tracking to actionable product intelligence.
Our approach
We conducted technical discovery across product, data, and engineering teams to assess the current state. This included a gap analysis of the existing analytics stack, persona-driven use case development (defining developer personas and mapping analytics needs to each), and a metrics hierarchy and KPI framework design.
We recommended BigQuery as the system-of-record with GCP Data Fusion and DataProc for ETL, Tableau for visualisation, and designed streaming and batch integration patterns for Adobe Analytics, Salesforce, and Apigee data sources.
The outcome
We delivered three strategic documents: a State of Play assessment, a Target State architecture, and an Implementation Roadmap providing a clear path from current to target.
The recommendations gave the client a concrete, costed plan for building their analytics capability. The client elected to build the implementation internally using the roadmap as their guide.
